A digital twin is a live, data-fed digital replica of a physical asset or process — a factory floor, stadium, grid, hospital, or supply chain. In 2026 it is no longer an innovation slide; it is an operational KPI lever. Here is the 9-step pilot-to-production path.
1. Problem & KPI clarity
Every twin project starts with one question:

4. 3D model source
CAD (Revit, SolidWorks, Rhino) → glTF/USD, LiDAR point clouds → mesh, photogrammetry. Browser performance requires LOD, Draco compression, instancing.
5. Pilot scope — "one small, real"
3-4 months: one asset, 10-20 sensors, 3-5 business cases, a real operator dashboard. Success is measured by "decisions changed," not "it looks cool."
6. Twin maturity levels
Monitoring → simulation → predictive → prescriptive. Each level is the foundation for the next.
7. Security & data sovereignty
IoT identity (X.509, MQTT auth), TLS + E2E encryption, OT/IT segmentation, GDPR, ISO 27001, IEC 62443.
8. ROI measurement
Start the ROI report at pilot day 30, not project end. Baseline → intervention → 30/60/90-day results → annualized ROI.
9. Pilot to production
